Most organizations reach a point where security decisions exceed the judgment available to make them. Customer questionnaires go unanswered with confidence, contracts arrive carrying compliance clauses, and insurance renewals ask about controls that do not exist. Hiring a full-time CISO is impractical for many mid-sized organizations; the need is for leadership and judgment rather than another set of hands on tools.
This guide defines what a vCISO is and is not, describes what a disciplined first ninety days should produce, structured against the ARISE Framework™, and identifies the failure patterns that undermine engagements. A fit assessment is included as Appendix A for organizations weighing the model; not every organization needs it, and the assessment is designed to say so when that is true.
What a vCISO is, and is not. The role owns strategy, governance, and risk communication; it is not a managed security service, not an auditor, and not a compliance document service. Mis-set expectations at signature predict failed engagements.
The ninety-day arc. Three phases with named artifacts: establish ground truth, prioritize and decide, operationalize; each mapped to the ARISE Framework domains it exercises, from baseline assessment through the first board report.
Where engagements fail. Four patterns: no executive sponsor, scoped as hands rather than head, assessment with no adoption, and no definition of done for the quarter.
Appendix A fit assessment. A nine-question assessment across the gap, the fit, and the readiness; a concentration of yes answers in the first two groups indicates the model fits, and the third tests whether the organization is prepared to make it succeed.
